Break-even in units

Break-even units answer a concrete planning question: how many units must sell before a product stops losing money and starts making it? It is the sales quantity at which total revenue exactly equals total cost — no profit, no loss. Every unit sold beyond that point earns the full contribution margin; every unit short of it deepens the operating loss. The calculation needs three inputs — fixed costs, price per unit, and variable cost per unit — and returns the break-even quantity, the revenue at that quantity, and the contribution margin behind both.

Contribution margin comes first

The engine of the whole calculation is the contribution margin — price minus variable cost per unit:

It is the slice of each sale left over after the costs that scale with volume are paid. That slice goes first toward covering fixed costs; once fixed costs are covered, it becomes profit. A wide margin means fixed costs are recovered over few units; a thin margin means many units are needed before the product turns a corner.

The break-even formula

With the contribution margin known, the break-even quantity follows directly:

The ceiling brackets round up. Dividing fixed costs by the contribution margin almost never yields a whole number, and a fraction of a unit cannot be sold. Selling one unit fewer than the exact figure leaves a small residual loss, so the required quantity is rounded up to the next whole unit. Break-even revenue is the exact (unrounded) quantity multiplied by the price:

Worked example

A hardware startup ships a smart plug. Its fixed costs for the quarter — tooling amortization, a product manager's salary, and warehouse rent — total 20,000. Each plug sells for 50 and costs 30 in components, assembly, and shipping.

• Contribution margin: 50 − 30 = 20 per unit.
• Break-even units (exact): 20,000 / 20 = 1,000 units. Here the division is clean, so no rounding is needed.
• Break-even revenue: 1,000 × 50 = 50,000.

The 1,001st plug sold in the quarter is the first to add profit — a clean 20 per unit from then on.

Now suppose a supplier raises component prices, pushing variable cost to 31. The margin narrows to 19, and break-even becomes 20,000 / 19 = 1,052.6, which rounds up to 1,053 units. A single currency unit of extra cost per plug added 53 units to the target — a useful illustration of how sensitive the break-even quantity is to a thin margin.

Reading the number

Break-even units is a floor, not a goal. Its real value is as a feasibility check before committing to a plan.

• Compare it to demand. If the break-even quantity is well within a realistic sales forecast, the product has room to profit. If it sits above what the market plausibly absorbs in the period, the pricing or cost structure needs work before launch.
• Compare it to capacity. A break-even count that exceeds what the team can produce or deliver in the period signals a capacity problem, not just a cost one.
• Watch the margin, not just fixed costs. Because break-even units is fixed costs divided by contribution margin, widening the margin removes units faster than trimming fixed costs by the same nominal amount. Raising price by a few percent, or shaving variable cost, often moves the break-even point more than an equivalent cut in overhead.

Assumptions and limits

This model describes a single product at a constant price and constant variable cost — the simplest and most widely applicable form of break-even analysis.

• Multiple products: use a sales-mix-weighted average contribution margin. A shift in mix toward lower-margin items raises the blended break-even even when no individual price changes.
• Pre-tax: the figures are before tax. An after-tax break-even scales the target up to leave the desired post-tax result.
• Volume must be sellable: break-even assumes the required units can actually be produced and sold in the period. When the count exceeds physical or staffing capacity, the analysis is flagging a feasibility limit as much as a cost one.

A natural next step is to plan for profit rather than just survival: the volume that hits a profit target equals the break-even units plus target profit divided by the contribution margin per unit.
